VRL Logistics: Business Overview & Financial Analysis
VRL Logistics is a surface logistics company focused on goods transportation, with Less-than-Truckload (LTL) general parcel movement as its core business. It also provides Full-Truckload (FTL), courier, door collection, and door delivery services through a pan-India hub-and-spoke network. A large owned commercial vehicle fleet, in-house vehicle maintenance and an extensive branch network support the business.
VRL Logistics Network and Operating Scale (Q1 FY27)
VRL Logistics completed 50 years of operations in 2026. By Q1 FY27, its network covered 23 states and 5 union territories, supported by around 6,000 owned vehicles and approximately 1,300 branches.
- Owned vehicles: Around 6,000 vehicles.
- Branch network: Around 1,300 branches across India.
- Geographic presence: 23 states and 5 union territories.
- Customer base: More than 10 lakh customers across commodity segments.
- Daily vehicle movement: Around 11 lakh kilometres.
- Daily freight movement: Around 12,000 tonnes.
- Q1 FY27 branch additions: 16 new branches, while the network increased by around 108 branches on a YoY basis.
- FY26 employee strength: 21,511 employees as of 31 March 2026.
The network has expanded rapidly from around 900-950 branches two years earlier. Management indicated that new branches are now reaching breakeven in roughly five to six months, compared with nine to twelve months earlier.
VRL Logistics Business and Revenue Mix (FY26)
General Parcel or LTL transportation forms the core of the business. The service moves consignments of different sizes and weights through a hub-and-spoke system, while FTL and courier services complement the core parcel network.
- LTL revenue: Rs 2,904.68 crore in FY26.
- FTL revenue: Rs 280.81 crore in FY26.
- Courier revenue: Rs 18.28 crore in FY26.
- Revenue from contracts with customers: Rs 3,203.77 crore in FY26.
- Total revenue from operations: Rs 3,221.11 crore in FY26.
- Booking modes: Paid, To-pay and Account or billing-based bookings are offered to customers.
LTL therefore remains substantially larger than the other service channels and is the main operating engine of VRL Logistics.
VRL Logistics Customer and Collection Profile (Q1 FY27)
VRL Logistics serves a highly fragmented customer base rather than depending on a small number of large accounts. Its booking model also allows a sizeable portion of freight collections to take place immediately or soon after service completion.
- Customer base: More than 10 lakh customers across different industrial sectors.
- Paid and To-pay: Around 85% of the LTL business operates on these collection modes.
- Receivable days: Around 10-12 days in Q1 FY27.
- Largest customer concentration: The largest customer contributed only around 1% of Goods Transport revenue in FY26.
- Top 10 customer concentration: Around 3% of Goods Transport revenue in FY26.
The low customer concentration reduces dependence on individual accounts, while the Paid and To-pay collection model supports a relatively short working-capital cycle.
VRL Logistics Geographic Tonnage Mix (Q1 FY27)
South India remains the largest contributor to freight volumes, but faster growth is coming from western, northern, eastern and north-eastern markets as the branch network expands into underpenetrated locations.
- South: Around 42% of tonnage, with approximately 5% YoY growth.
- West: Around 25% of tonnage, with approximately 15% YoY growth.
- North: Around 21% of tonnage, with approximately 10% YoY growth.
- East and North-East: Around 10% contribution, with approximately 22-25% YoY growth.
Management intends to replicate the company's established southern operating model across other regions, with eastern and north-eastern markets currently benefiting from a smaller base and new branch additions.
VRL Logistics Fleet and Infrastructure (FY26-Q1 FY27)
The owned fleet and in-house maintenance infrastructure are central to VRL Logistics' operating model. At the end of FY26, the company had 5,932 owned vehicles with total carrying capacity of 81,700 tonnes across 1,293 branches.
- Debt-free fleet: Around 79% of the fleet was debt-free by Q1 FY27.
- Fully depreciated fleet: Around 13% was fully depreciated in Q1 FY27.
- FY26 vehicles above 15 years: 814 vehicles, representing 13.7% of vehicle count and 9.3% of carrying capacity.
- In-house capabilities: Vehicle maintenance, body design and R&D are undertaken internally.
- Transshipment network: Around 50 transshipment hubs were in operation, of which roughly 12-13 had been converted to owned properties by Q1 FY27.
Management continues to replace ageing vehicles while increasing ownership of strategically important operating premises, particularly sorting and transshipment facilities.
VRL Logistics Q1 FY27 Financial and Operating Performance
Q1 FY27 began with the highest quarterly PAT reported by VRL Logistics up to that point. Revenue growth was supported by higher freight realisations, increased tonnage and network expansion, while freight hikes helped offset higher diesel costs.
- Revenue from operations: Rs 878.84 crore versus Rs 744.34 crore in Q1 FY26.
- Total income: Around Rs 885 crore, up approximately 18% YoY.
- EBITDA: Around Rs 193 crore, up approximately 22% YoY.
- EBITDA margin: 21.8% versus 21.1% in Q1 FY26.
- PAT: Rs 80.53 crore compared with Rs 50.04 crore in Q1 FY26, an increase of around 61%.
- PAT margin: Around 9.1% versus 6.7% in Q1 FY26.
- Freight volume: 10.19 lakh tonnes versus 9.35 lakh tonnes, an increase of around 9%.
- Realisation per tonne: Rs 8,546 versus Rs 7,852, up around 9%.

VRL Logistics Capex and Capital Allocation (Q1 FY27)
Cash generation is being deployed towards fleet additions, ownership of key operating properties, and shareholder distributions. The company also reduced net debt during Q1 FY27 despite continuing capital expenditure.
- Q1 FY27 capex: Around Rs 76 crore.
- Vehicle capex: Around Rs 18 crore during Q1 FY27.
- Land and building investment: Around Rs 49 crore during the quarter.

- Buyback: At the Q1 FY27 earnings call, the Board had approved a Rs 280 crore buyback at Rs 320 per equity share, subject to the applicable approval process.
The property-ownership strategy is focused mainly on strategically important hubs and sorting centres, with management seeking to replace recurring rental outflows with ownership at selected locations.
VRL Logistics Management Commentary and Outlook (Q1 FY27)
Management's operating priorities remain centred on profitable volume growth, geographic expansion, freight-rate discipline and cost control. Branch additions are expected to remain the principal route for gaining market share rather than acquisitions.
- FY27 tonnage growth: Management increased its expectation to around 8%.
- Medium-term volume growth: Around 7-8% was indicated for the next three to four years based on current expansion initiatives.
- EBITDA margin: Management indicated that an operating EBITDA level of around 20-21% could be maintained, based on its current assumptions.
- Branch expansion: Further network expansion is planned, particularly across less penetrated regions.
- Freight pricing: Rate changes will continue to be linked to changes in operating costs, particularly fuel.
- Fleet capacity: Additional tonnage growth will require incremental vehicle capacity or greater use of hired vehicles.
- Growth strategy: Management does not currently plan inorganic acquisitions and intends to prioritise branch and geographic expansion.
The important operating indicators are therefore tonnage growth, freight realisation, branch productivity, fuel costs, EBITDA margin and the balance between owned and hired vehicle capacity.
